Culture is easy to describe when business is growing and resources are available. The real culture appears when results weaken, time becomes limited, or a mistake threatens reputation.

Do leaders look for someone to blame — or for something to learn? Do teams protect information — or share what others need to know? Do stated values survive when following them becomes inconvenient?

I have learned that culture is not defined by the words displayed in an office. It is revealed by the behaviour people believe will be rewarded when pressure rises.

Policies describe the organisation we hope to be. Pressure reveals the organisation we have actually built.

Culture is not what an organisation says in comfortable times. It is what people protect when comfort disappears.
